Accountability gets a bad reputation because it is often implemented poorly. Managers use data to catch people doing something wrong, create rankings that pit technicians against each other, or threaten consequences without offering support. The result is a team that games the metrics or resents the system.
Effective accountability works differently. It uses objective data to recognize improvement, identify where someone needs help, and remove the guesswork from performance conversations. When done well, technicians prefer it because they are evaluated on measurable work, not politics or perception.
The first step is access. Every technician should be able to view their own performance metrics: tests completed, average probe count, override rate, and Vitals Score trends. When people can see their own numbers, self-correction happens naturally.
A technician who sees their average probe count at 6.5 while knowing the company target is 9 does not need a manager to tell them there is a gap. Many will close it on their own, especially if they understand why the target exists.

Display company-wide averages and trends in a shared space (team meeting slide, break room screen, company newsletter). Do not display individual rankings. The goal is to show the team where the company stands and where it is heading, not to publicly shame the bottom performer.
When the team sees "Company average probe count improved from 7.1 to 8.3 this quarter," everyone contributed to that number. When they see "John is last in probe count at 5.2," John is humiliated and everyone else is uncomfortable.

Do not evaluate technicians on metrics they cannot control. Charge failure rate on existing systems is determined by the condition of the equipment, not the quality of the technician's work. A tech who services 20-year-old systems will have worse pass rates than one assigned to newer construction. Compare improvement rates, not raw pass/fail numbers.
Test-in to test-out improvement measures what the technician actually changed. A test-in Vitals Score of 48 and a test-out of 83 is a 35-point improvement that the customer can see and the company can verify. This metric cannot be gamed without doing real work.
Other metrics measure process (probe count, test volume) or compliance (override rate). Improvement measures results. A technician who connects all the right probes but does not improve the system is going through the motions. A technician who consistently delivers 20-30 point improvements is making a measurable difference.
Track the average improvement per technician per quarter. Set a company-wide target (e.g., average improvement of 15+ points on repair jobs). Celebrate technicians who consistently exceed this target. Investigate cases where improvement is minimal or negative.
Note: Not every job will show improvement. Maintenance visits on well-maintained systems may show a test-in of 88 and a test-out of 89. That is fine. Focus on the average across repair jobs where meaningful intervention occurred.
Recognition should focus on progress. A technician whose probe count improved from 5 to 8 over two months deserves more recognition than one who has always been at 9. The first technician changed their behavior; the second maintained theirs.
Practical ways to recognize improvement:
The way you introduce metrics determines how the team receives them. "We are tracking your every move" creates resentment. "We have data that shows where you are doing great and where we can help you improve" creates buy-in.
When discussing a metric gap, lead with the question "What would help?" rather than "Why is this low?" The first invites problem-solving. The second invites defensiveness.
When a technician's metrics are consistently below target, start with a one-on-one conversation. Share the specific data points. Ask what is going on. Common root causes include:
Each cause has a different solution. Do not assume the problem is motivation until you have ruled out everything else.
If the coaching conversation reveals a skill gap, assign targeted training. Use the specific articles and videos that address the gap. Pair the technician with a mentor for 3-5 ride-alongs focused on the weak area. Set a 30-day follow-up to review metrics again.
If metrics do not improve after targeted training, assign the technician to work alongside a high-performing peer for one to two weeks. This provides real-time correction and often reveals habits that classroom training and ride-alongs miss.
If metrics remain below target after coaching, training, and paired work, document the gap and create a formal performance plan with specific targets, timeline, and consequences. At this point, the technician has received substantial support. The data makes the conversation objective rather than personal.
Managers with admin access can view all test data for every technician in the company. This includes measurements, pass/fail results, overrides, probe counts, and project details. This visibility is necessary for quality management.
By default, technicians can see their own data. Whether they can view other technicians' data depends on your company's permission settings. Consider these options:
Choose the setting that matches your company culture. You can always start with individual-only and expand visibility later as trust builds.
Do not share individual technician metrics in group settings unless the metrics are positive. "Sarah had the best improvement rate this quarter" is fine. "Mike had the lowest probe count" is not. Handle negative performance data in private one-on-one conversations.
Address this directly. Explain that the data helps you identify where people need support and where the company can improve. Point to specific examples where metric reviews led to training, equipment upgrades, or schedule adjustments, not punitive action. Actions speak louder than explanations.
